Short answer: To clean up your item master, name one owner, export every item, merge duplicates under one item number, fix each item's selling unit and pack size, set up catch weight on variable-weight items, add case weights, the supplier's GTIN where one exists, allergens and storage, rewrite names so buyers can find them, retire dead items, and then add required fields so new items stay clean. The item master feeds every order, pick, invoice, price and report, so it is the first thing to clean before a new ERP, an online store, AI or robotics.

What is an item master?

The item master is the ERP's record of each product a distributor sells: item number, name, pack size, selling and stocking units, case weight and dimensions, catch-weight setting, category, allergens, storage, vendor and cost. Every order, pick, invoice, price level and report starts from it. In food distribution it carries extra weight because the same product is bought by the case, sold by the case or the each, and billed by the pound.

Signs your item master needs cleanup

SignExampleWhat it causes
Duplicate itemsThe same mozzarella under two item numbersSplit stock counts, wrong reorders, customers ordering the wrong one
Wrong unit or pack sizeA 4 x 5 lb case set up as one 5 lb unitMispicks, wrong invoices, wrong cost and margin
Catch weight set up as fixed weightWhole ribeyes billed at a nominal 60 lb a caseHeavy cases ship product you don't bill for

How to clean up your item master, step by step

  1. 01
Name an owner. One person or team owns the item master and approves every new item. Without an owner, cleanup decays within months.
  2. 02
Export everything. Pull every item with its units, pack size, cost, vendor, last sale date and on-hand stock into one sheet. Work from the export, not screen by screen.
  3. 03
Retire dead items. Mark items with no sales and no stock for a set period as inactive, after checking open orders, contracts and order guides.
  4. 04
Merge duplicates. Pick one item number per product and map the old numbers to it, so order history, order guides and prices follow the surviving item.
  5. 05
Fix units and pack sizes. Every item gets the right stocking unit, selling unit and pack (for example, case of 4 x 5 lb), and the conversions between them.
  6. 06
Set up catch weight. Variable-weight items such as meat, seafood and some cheese get a catch-weight setting, so invoices bill the actual pounds (catch weight invoicing).
  7. 07
Add the physical data. Case weight and dimensions on every item, and the supplier's GTIN where one exists. GS1 US says standardized product data supports accurate counts and less waste in foodservice (GS1 US, foodservice).
  8. 08
Rewrite names and add content. Buyer-friendly names, a short description, allergens, storage and an image, so customers can find items in the online store (product data cleanup).
  9. 09
Clean categories. Replace raw category codes with clear labels so search, reports and order guides group items the same way.
  10. 10
Keep it clean. Required fields when an item is created, one approver, and a weekly list of exceptions: missing case weights, items with no category, new duplicates.

What to check on every item

FieldWhat "clean" means
Item numberOne per product; old numbers mapped to it
NameReadable by a buyer, not an abbreviation
Units and packStocking unit, selling unit, pack size and conversions are exact
Catch weightSet on every variable-weight item
Case weight and dimensionsFilled in, in one unit of measure
GTINThe supplier's GTIN where one exists
Allergens and storageFilled in, from the supplier's spec
CategoryA clear label, not a raw code
Vendor and costCurrent primary vendor and cost
StatusActive items sell; dead items are inactive

Item master cleanup vs product data cleanup vs a PIM

Item master cleanup

fixes the operating record: item numbers, units, pack sizes, catch weight, case weights, cost and status. It's what orders, picks and invoices run on.

Product data cleanup

makes the same items sellable online: names, descriptions, images, allergens, storage and categories (product data cleanup).

A PIM

(product information management system) is software for managing product content across channels. It doesn't fix a wrong pack size in the ERP.

Most distributors need the first two together, because the online store, AI order entry and the warehouse all read the same item.

When to do it

Before you change ERPs.

A migration touches every item anyway, so it's the natural moment to clean (data migration checklist).

Before you launch an online store.

Customers search the way they talk; all-caps abbreviations send them back to the phone.

Before AI or robotics.

AI and robots can only act on data they can trust, and the item master is where that starts (data for AI and robotics).

Before FSMA 204 applies to you.

FDA won't enforce FSMA 204 before July 20, 2028, but lot data hangs off clean items, and it takes time to get right (FSMA 204).

How Foodline AI helps

Foodline AI's data team cleans your item master as part of every Foodline AI implementation: the data assessment, product data cleanup, data migration and setup, and the AI-readiness review. Ongoing product data management is included after go-live. Distributors on any other ERP can hire us for item master and product data cleanup as a standalone service, without switching systems. The data review is free, and unusually heavy cleanup is scoped before work begins. See food distribution data consulting and why data cleaning matters.

Frequently asked questions

What is item master cleanup?

Fixing the ERP's record of each product: merging duplicate items under one item number, correcting units and pack sizes, setting up catch weight on variable-weight items, filling in case weights, GTINs, allergens and storage, rewriting names for buyers, and retiring dead items. Then required fields keep new items clean.

How do I clean up my item master?

Name one owner, export every item to one sheet, retire dead items, merge duplicates, fix units and pack sizes, set up catch weight, add case weights, GTINs, allergens and storage, rewrite names and clean categories. Finish with required fields on new items and a weekly exception list.

What should be in a food distributor's item master?

Item number, name, stocking and selling units, pack size and conversions, case weight and dimensions, catch-weight setting, the supplier's GTIN where one exists, category, allergens, storage, primary vendor, cost and status.

How do I merge duplicate items without losing history?

Pick one surviving item number per product and map the old numbers to it, so order history, order guides and prices follow the surviving item. Check open orders and contracts before you retire the old numbers.

What's the difference between item master cleanup and product data cleanup?

Item master cleanup fixes the operating record that orders, picks and invoices run on: units, pack sizes, catch weight, case weights and cost. Product data cleanup makes the same items sellable online: names, descriptions, images, allergens, storage and categories. Most distributors need both.

When should a food distributor clean its item master?

Before changing ERPs, before launching an online store, and before adding AI or robotics, because all of them read the item master. A migration touches every item anyway, so it is the natural moment.

Can Foodline AI clean my item master if I'm not switching ERPs?

Yes. Item master and product data cleanup are included in every Foodline AI implementation, and distributors on any other ERP can hire Foodline AI's data team for it as a standalone service. The data review is free, and unusually heavy cleanup is scoped before work begins.
