PFG and Cheney Bros. (completed October 8, 2024).
Cheney had about $3.2 billion in annual revenue and a high mix of sales to independent restaurants (PFG 8-K).
Short answer: Seven forces will reshape food distribution through 2030: consolidation, slow real demand growth, online ordering, AI, labor and fuel costs, warehouse automation, and traceability and cyber risk. The largest distributors are chasing the same independent restaurants that independent distributors serve, and those customers increasingly order online and compare prices. The independents that thrive will compete on service, accuracy and clean data in one system, because margins are too thin for re-keyed orders and mispicks.
Through 2030, expect bigger national players, customers who order online, AI in ordering and back-office work, and steady cost pressure. The seven forces, and what each means for an independent distributor:

Sysco estimates it serves about 18% of an approximately $377 billion US foodservice market, based on Technomic's figure for calendar 2025 (Sysco 10-K). IFDA, the foodservice distribution trade association, put direct industry sales at $382 billion a year in its 2023 study (IFDA). We found no public figure for independent distributors' combined share.
Sysco's sales were $84.6 billion in fiscal 2026 (Sysco). Performance Food Group (PFG) had net sales of $67.84 billion in fiscal 2026 (Distribution Strategy), and US Foods had $39.4 billion in fiscal 2025 (US Foods).
The big moves since 2024:
PFG and Cheney Bros. (completed October 8, 2024).
Cheney had about $3.2 billion in annual revenue and a high mix of sales to independent restaurants (PFG 8-K).
US Foods tuck-ins (small add-on deals, 2025).
It bought Jake's Finer Foods and Gourmet Ranch for $92 million and Shetakis for $46 million (US Foods 10-K).
US Foods and PFG (merger talks ended November 25, 2025).
Combined net sales would have topped $100 billion (FreightWaves).
Sysco and Jetro Restaurant Depot (deal announced in March 2026).
Sysco valued the deal at about $29.1 billion, and it was still under FTC review in early October 2026. Restaurant Depot runs 167 warehouse stores in 35 states and, per Sysco, serves more than 725,000 independent restaurants and foodservice operators (Distribution Strategy).
What it means for independents:
the public distributors are steering growth toward independent restaurants. US Foods' independent restaurant case volume grew 5.1% in Q2 2026, while its chain restaurant cases fell 1.5% (Distribution Strategy). PFG's independent foodservice case volume rose 10.2% in fiscal 2026, or 5.9% excluding acquisitions (Distribution Strategy).
Yes, slowly. The National Restaurant Association (NRA) projects 2026 restaurant and foodservice sales of $1.55 trillion, with real (inflation-adjusted) growth of 1.3% (NRA). Technomic forecast 2026 real growth of 1.2% to 2.1% (Nation's Restaurant News).
Food away from home made up 56.3% of US food spending in 2025 (USDA ERS). At Sysco, US local case volume grew 1.7% in fiscal 2026, while product cost inflation was 3.0% (Sysco).
Operators are squeezed. In the NRA's 2026 outlook (sample sizes not stated), 42% of operators said their restaurant was not profitable in 2025 (NRA). In IFDA's survey of 500 operators (summer 2025), 89% named food costs as a top challenge (IFDA).
What it means for independents:
with real growth near 1% to 2%, volume gains mostly come from taking share. Customers who are losing money bring price shopping and credit risk, so easy reordering and credit checks before an order ships matter more.
At the largest distributors, most already do. US Foods reported e-commerce penetration of 89% company-wide in Q2 2025, and 78% among independent restaurants (US Foods Q2 2025 call). Its stated goal is 95% by 2027.
Sysco said in May 2024 that 80% of its total orders were on Sysco Shop, its online ordering platform, without stating the period (Sysco Investor Day). In May 2025, its CEO said, "Customers increasingly see multiple distributor prices side-by-side online" (Digital Commerce 360). US Foods says customers who use its MOXe platform buy more and stay longer (US Foods Q4 2025 call).
In IFDA's survey of 500 operators (summer 2025), 89% were satisfied with their primary distributor, yet they bought from 3.1 distributors on average (IFDA). Also, 91% were interested in subscription-based ordering, and 57% said AI makes distributor sales reps more efficient.
Across industries, a 2024 Gartner survey of 632 B2B buyers found 61% prefer a rep-free buying experience (Gartner).
What it means for independents:
your customers are trained to self-serve and compare. Give each account its order guide, contract prices, live stock and delivery cutoffs online, tied to inventory so what they see is what ships. See foodservice ecommerce platforms compared and why ecommerce belongs in the ERP.
The largest distributors are already putting AI to work. US Foods says its automated order guide "continues to get very good traction," and MOXe accepts photos, PDFs and handwritten notes (US Foods Q2; US Foods Q4). Sysco describes "a multi-year AI-enabled business transformation program" aimed at productivity (Sysco).
Elsewhere, adoption is rising from a low base. In IFDA's 2025 benchmark of just 32 distributors, about one-third used AI, up from 12% in 2023 (IFDA). Nearly one-third of those users called it "less effective than anticipated."
Forecasts point both ways. AI agents are software that acts for a buyer or seller. Gartner predicts that by 2028, 90% of B2B buying will go through them, with over $15 trillion of spend flowing through AI agent exchanges (Gartner).
Gartner also predicts over 40% of agentic AI projects will be canceled by the end of 2027, citing rising costs, unclear value or weak risk controls (Gartner). Deloitte predicted in November 2024 that 25% of companies using generative AI would launch agentic AI pilots in 2025, and 50% in 2027 (Deloitte). It cautioned that agents "currently make too many errors" to work without human oversight.
What it means for independents:
start with uses the public distributors already describe, such as AI order entry, automated order guides and routing. Keep a person approving anything that moves money or stock, and measure accuracy before expanding. See AI order entry and AI routines that draft the day's work.
The driver problem is now about quality more than headcount. The American Trucking Associations' (ATA) estimate of the driver shortage fell from 80,000 to 60,000 in 2023 (FreightWaves). In 2025, its chief economist described "a quality problem around drivers," per a FreightWaves commentary (FreightWaves).
The US Bureau of Labor Statistics projects about 214,500 openings a year for heavy and tractor-trailer truck drivers from 2025 to 2035 (BLS). Median pay was $58,640 in May 2025. US Foods and PFG both list driver and warehouse turnover, and wage pressure, as risks in their annual reports (US Foods 10-K; PFG 10-K).
Fuel costs have jumped. US on-highway diesel was $6.199 a gallon for the week of October 5, 2026, up $2.488 from a year earlier (US EIA). PFG's fuel expense rose $57.1 million in fiscal 2026 and its insurance expense $25.3 million, with acquisitions among the causes (PFG 10-K).
One lever is route density (more cases per mile). US Foods says its routing rollout improved cases per mile by more than 2% over the prior year, per its Q2 2025 call (US Foods).
Margins leave little room. Net income was about 2.1% of sales at Sysco in fiscal 2026 and about 1.7% at US Foods in fiscal 2025 (Sysco; US Foods). At PFG it was about 0.5% in fiscal 2026 (PFG), by our arithmetic from reported figures.
What it means for independents:
every route, selector hour and order line has to count. See route planning for food distributors, CDL and certification renewals and lean food distribution.
Robots are arriving first at large grocery and retail networks. Symbotic, whose systems move, store and sort cases, got about 85% of its fiscal 2025 revenue from Walmart (Symbotic 10-K). It lists refrigerated and frozen foods as a secondary market and names no foodservice customers.
UNFI, a grocery wholesaler, agreed in 2022 to deploy Symbotic in five distribution centers (Supply Chain 247), and Associated Food Stores signed on in 2023 (Symbotic). Walmart added 19 autonomous forklifts at four distribution centers in 2024 (Supply Chain Dive). We found no public report of a comparable system at Sysco, US Foods or PFG.
Vendor risk is real. Attabotics, a robotics supplier, counted Gordon Food Service in Calgary among its customers and had depleted nearly $200 million in funding. On June 30, 2025, it filed a notice of intention under Canada's Bankruptcy and Insolvency Act, Calgary.tech reported (Calgary.tech).
Foodservice distributors are automating step by step. In IFDA's 2025 benchmark, receiving and put-away automation increased, picking and replenishment automation held steady, and wearable use rose from 41% to 56% (IFDA).
What it means for independents:
the work that pays off now is the decision layer a robot would need. Before any machine moves a case, the system must know which case, which lot, which location, how many, for which customer, and who approves. Build that for human selectors first with the physical AI readiness checklist, and read more on physical AI and robotics in food distribution.
FSMA 204, FDA's Food Traceability Rule, covers foods on FDA's Food Traceability List. Firms must keep key data elements (KDEs, the details FDA specifies) for critical tracking events (CTEs, the handling steps FDA names). They must be able to provide the information to FDA within 24 hours, or a reasonable time FDA agrees to (FDA).
The original compliance date was January 20, 2026. FDA won't enforce FSMA 204 before July 20, 2028. Congress directed that in a law signed November 12, 2025, and FDA has proposed moving the compliance date (FDA; White House).
Details may still change. FDA held a public meeting on lot-level tracking flexibilities on June 15, 2026 (FDA). A draft policy would, if finalized, ease enforcement for certain smaller retail food establishments and restaurants (FDA).
Cold chain and waste run on the same records. FDA's sanitary transportation rule says food that may have lost temperature control "must not be sold or distributed until a determination of safety is made" (FDA, 2018).
ReFED estimates that 29% of the 240 million tons of US food supply went unsold or uneaten in 2024, worth $381 billion (ReFED). Foodservice accounted for 17.9% of that surplus (Food Dive), and ReFED doesn't report distribution as a separate stage.
What it means for independents:
capture lot codes, dates and temperatures at receiving, and pick FEFO (first-expired, first-out). The same records then serve a trace-back, a cold-chain question and a spoilage report (FSMA 204 compliance software).
UNFI's June 2025 attack shows the stakes. UNFI said it detected unauthorized activity on June 5 and took certain systems offline, which "temporarily impacted the Company's ability to fulfill and distribute customer orders" (UNFI 8-K). Forklift drivers prepared shipments with pen and paper, and a Bloomberg reporter found empty shelves at a Manhattan Whole Foods (Insurance Journal).
UNFI estimated the incident would cut fiscal 2025 net sales by about $350 million to $400 million (UNFI 8-K). Net income would fall by $50 million to $60 million, before anticipated insurance proceeds that UNFI expected to be adequate.
What it means for independents:
the biggest cost of an attack is downtime. Plan how you would take orders, pick and invoice for a week without your main system.
Foodline AI is an AI-native ERP with built-in B2B ecommerce for independent food distributors. Customers order from your branded store, on one record with inventory, lots, catch weight, routes and the general ledger. The Order Agent turns orders from email, text messages and call notes into sales orders, and a person approves anything that moves money or stock.
FSMA 204 key data elements are captured at receiving, and data consulting is included in every implementation. For physical AI, Foodline AI is the software decision layer a robot would need: which case, lot and location, how many, for which customer, and who approves. It runs for human selectors today. Foodline AI doesn't build robots and has no live robot integrations; physical execution is the next layer.

Yes, but slowly in real terms. The National Restaurant Association projects 2026 restaurant and foodservice sales of $1.55 trillion, with 1.3% real growth. Sysco's US local case volume grew 1.7% in fiscal 2026, while its product cost inflation was 3.0%.
It didn't happen. US Foods approached PFG in July 2025, the two held talks, and both ended them on November 25, 2025. Their combined net sales would have topped $100 billion.
Sysco's deal for Jetro Restaurant Depot was announced in March 2026, valued at about $29.1 billion. It was still under FTC review in early October 2026. Restaurant Depot runs 167 warehouse stores in 35 states and, per Sysco, serves more than 725,000 independent restaurants and foodservice operators.
Compete on service, accuracy and easy ordering. Restaurant operators buy from 3.1 distributors on average (IFDA survey of 500 operators, 2025), so share is won order by order. An online store with each account's order guide and live prices, clean data and accurate deliveries are the basics.
Current evidence points to AI helping reps rather than replacing them. In IFDA's 2025 survey of 500 operators, 57% said AI makes distributor sales reps more efficient. Taking order entry off reps' plates frees them to sell.
Not on current evidence. Large robotic case-picking systems sit mainly in big grocery and retail networks, and Symbotic lists refrigerated and frozen foods as a secondary market. In IFDA's 2025 benchmark of 32 foodservice distributors, receiving and put-away automation increased while picking automation held steady.
Most of it. US Foods reported e-commerce penetration of 89% company-wide in Q2 2025 and 78% among independent restaurants, with a goal of 95% by 2027. Sysco said in May 2024 that 80% of its total orders were on Sysco Shop, without stating the period.
Plan for an online store tied to live prices and stock, and AI that drafts orders for a person to approve. Add lot and FSMA 204 records captured at receiving, route planning and tested backups. All of it depends on clean item, customer and lot data in one system.
